Leads Are Not Admissions: What One School Season Taught Us About Marketing Measurement

Every admissions season, school leadership asks the same question: is our marketing working? And every season, most agencies answer with the wrong number.

Cost per lead looks good in a report. But a school does not fill classrooms with leads. It fills them with admissions. Between the two sit phone calls, WhatsApp chats, campus visits and application forms, and in most schools, nobody is measuring those steps in one place.

The campaign

From May to August 2026, Innovun Global ran admissions-season performance marketing for a K-12 school in Bengaluru, across Google Search, Performance Max and Meta. On the surface, the numbers were healthy:

Metric

May–Aug 2026

Impressions

5.82 lakh

Clicks

7,860+

Average click-through rate

1.35%

Form leads (Google 109, Meta 47)

156

Phone calls from ads

214

WhatsApp enquiries

32

Total enquiries generated

402

Average cost per form lead

approximately ₹560

The Google ads also appeared at the top of the results page in over 72% of their impressions.

The real finding: parents pick up the phone

Look at the table again. Phone calls outnumbered form leads by more than two to one.

Parents choosing a school do not want to fill in a form and wait. They want to speak to someone today. Yet calls were not flowing into the same reporting as forms, so the most valuable enquiries were the least visible. Any judgement based on form CPL alone was judging less than a third of the demand the campaign created.

The review surfaced four more gaps that had nothing to do with ad performance:

  • Lead data was scattered across ad platforms, call logs and staff phones.

  • Nothing tracked the journey after the enquiry: campus visits, applications and confirmed admissions.

  • Assets and approvals arrived late, with no single master calendar.

  • One locality kept raising school transport, which the school did not offer there. That is an operations insight, but it surfaced first in marketing data.

What we changed for the next phase

We moved the school from a basic plan to a full-growth engagement built around measurement, not just media:

  1. One admissions dashboard pulling form, call and WhatsApp enquiries into a single view.

  2. Stage tracking from enquiry to admission: enquiry, counselling call, campus visit, application, admission.

  3. A landing page with CRM capture, so every lead starts a record the admissions team can act on.

  4. Weekly reviews with the school's leadership on stage movement, not just spend.

  5. A content cadence set by the school, about two posts a week, video-led, so social supports trust rather than chasing volume.

Three rules for any education marketer

  • Measure cost per admission, not cost per lead. A cheaper lead that never visits campus is not cheaper.

  • Treat calls and WhatsApp as primary channels. In Indian education, the conversation is the conversion.

  • Read marketing data as operations data. When parents in one area keep asking about transport, the fix may be a bus route, not a better ad.

Good admissions marketing ends at the admissions desk, not on the ads dashboard. The schools that measure the full journey will spend less to fill the same seats.
